Ragan had experienced both effective and underwhelming use of OKRs in his career and gave a set of training on how to ensure that they are well formed and deliver on their potential.<\/p>\n<p>I was inspired by the ideas and, after having put them to practice ourselves, am now completely sold. Think of the Objective in an OKR to be a place you want to reach, illustrated here by the peak of a glorious mountain, depicted in the computer game\u00a0<a href=\"https:\/\/thatgamecompany.com\/journey\/\">Journey<\/a>.<\/p>\n<p>Even to you, the path to get there is not completely clear.<\/p>\t\t\t\t\t\t<\/div>\n\t\t\t\t<\/div>\n\t\t\t\t\t<\/div>\n\t\t<\/div>\n\t\t\t\t\t\t\t<\/div>\n\t\t<\/section>\n\t\t\t\t<div class=\"elementor-element elementor-element-8ada1dd elementor-widget elementor-widget-text-editor\" data-id=\"8ada1dd\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n\t\t\t\t<div class=\"elementor-widget-container\">\n\t\t\t\t\t\t\t<div class=\"elementor-element elementor-element-375ad18 elementor-widget elementor-widget-text-editor\" data-id=\"375ad18\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n<div class=\"elementor-widget-container\">\n<div class=\"elementor-text-editor elementor-clearfix\">\n<p>Worse still, you are not going to be the one taking the majority of the actions in order to get there, you have teams of experts that you need to draw on.<br \/>For your teams, the Objective is even less clear than for you.<\/p>\n<\/div>\n<\/div>\n<\/div>\n<div class=\"elementor-element elementor-element-37fd448 elementor-widget elementor-widget-text-editor\" data-id=\"37fd448\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n<div class=\"elementor-widget-container\">\n<div class=\"elementor-text-editor elementor-clearfix\">\n<p>Imagine your teams are at the controls of a ridiculously complex vehicle filled with different, specialist kit that need to work in unison to get the thing moving at all, let alone in the right direction. Some of the specialist stations can\u2019t even see out of the window, and for those that can, it\u2019s awfully foggy outside.<\/p>\n<\/div>\n<\/div>\n<\/div>\n<div class=\"elementor-element elementor-element-4932e23 elementor-widget elementor-widget-text-editor\" data-id=\"4932e23\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n<div class=\"elementor-widget-container\">\n<div class=\"elementor-text-editor elementor-clearfix\">\n<p>Fortunately, you have the ability to work with the team to define and monitor KRs.<\/p>\n<p>You can think of KRs as a set of metrics that, together, reasonably identify whether you have reached your Objective.<\/p>\n<p>Importantly, the teams need to have these metrics highly visible to them and they should be points on a measure that\u2019s updating in real time.<\/p>\n<p>An example of this, extending the Journey analogy, is Latitude or Longitude. If you know that the peak of your mountain (objective) is at 51.1789\u00b0 N, 1.8262\u00b0 W then these could be your Key Results. Given your teams have Latitude and Longitude metrics available to them \u2013 then every action they take results in moving the current metrics closer or further away from the Key Results.<\/p>\n<\/div>\n<\/div>\n<\/div>\n<div class=\"elementor-element elementor-element-dee612b elementor-widget elementor-widget-text-editor\" data-id=\"dee612b\" data-element_type=\"widget\" data-widget_type=\"text-editor.default\">\n<div class=\"elementor-widget-container\">\n<div class=\"elementor-text-editor elementor-clearfix\">\n<p>So think of KRs as points on a measurable scale. Imagine your teams looking at a dashboard with the KRs marked out on various dials and gauges. It\u2019s extremely tempting to list lots of OKRs to cover all the grea things we want to do. Take them one or two at a time and be aware that not all work must sit within an OKR. They are used for pushing the barriers, not dealing with Business as usual.<\/p>\n<ul>\n<li>The bosses KRs becoming the subordinates Objectives<\/li>\n<\/ul>\n<p>Objectives are Impacts and Key Results are Outcomes. They are fundamentally different concepts. It\u2019s abolutely understandable for teams to generate lower level OKRs of their own based on higher level ones, but don\u2019t assign KRs as Objectives, it\u2019s not meaningful.<\/p>\n<ul>\n<li>Trying to shoehorn known work into OKRs<\/li>\n<\/ul>\n<p>Similarly to the \u201chaving too many OKRs\u201d mistake, looking at the actions first and trying to create OKRs to capture them is exactly backwards. Manage actions you know you want to take in a different way, if it\u2019s important for you. OKRs lose most of their value if the focus on Outcomes and Impact is lost.<\/p>\n<ul>\n<li>Dressing up Outputs and Activities as Objectives and Key Results<\/li>\n<\/ul>\n<p>We\u2019re so used to thinking about projects, the actions that need to be done and the releases that need to be made, it\u2019s a difficult mind shift to step away from that and take daunting steps into measuring aspects that you don\u2019t have full control over. However, if creating value was just a case of doing some actions, we\u2019d all be perfectly able to start our own businesses and succeed. Unfortunately it isn\u2019t that easy, we don\u2019t have direct control, but we need to embrace that fact in order to compete effectively.<\/p>\n<ul>\n<li>Objections that the OKRs are not solely influenced by our actions<\/li>\n<\/ul>\n<p>As above, this is a scary thought. The culture of the business you work in does play a big factor in how much this manifests as an issue. If the culture is one of support and collaboration, we\u2019re going to reap rewards from this appraoch. If it is a culture of blame and politics, work on sorting that out first. =)<\/p>\n<p>Remember:<\/p>\n<ul>\n<li>OKRs are difficult to do well, try your best and iterate<\/li>\n<li>Achieving 70% of
